Satya Nadella reinvented Microsoft once. Can he do it again in the AI era?

Microsoft Chief Executive Officer Satya Nadella is driving a new strategic transformation focused on usage-based billing and corporate AI deployment to keep the company ahead in the artificial intelligence era.

Strategic Transformation in the Artificial Intelligence Era

Microsoft Chief Executive Officer Satya Nadella is leading a critical process to position the company for the artificial intelligence era. At a gathering of corporate executives in Seattle, emphasis was placed on enterprise artificial intelligence adoption and internal deployment. The company, valued at approximately $4 trillion, is striving to maintain its leadership amid a competitive environment that includes chipmaker Nvidia, rival model developers Anthropic and OpenAI, as well as giants like Google and Meta.

Past Cloud Success

After taking the helm in 2014, Nadella transformed Microsoft into a cloud and subscription software behemoth, increasing its shares by roughly 14-fold. Now, aware that he must alter the business model once again in line with artificial intelligence-driven trends, he is transitioning to consumption-based pricing models that measure computing usage through tokens.

Copilot and Consumption Models

Copilot technology sits at the center of Microsoft's artificial intelligence strategy. Following adjustments to the pricing model, the number of GitHub Copilot users reached fifty million, generating significant consumption revenue. Meanwhile, the company introduced usage-based billing systems for products like Copilot Cowork to adapt to the economic reality of artificial intelligence tasks. Nevertheless, Wall Street remains cautious while budget-conscious IT executives are wary regarding unpredictable costs.

Leadership and Model Ecosystem

The leadership structure within Microsoft's artificial intelligence ventures has also evolved. Mustafa Suleyman, co-founder of DeepMind whom Nadella brought on board in 2024, leads model development efforts following a cooling of relations with OpenAI. During this process, OpenAI transitioned Microsoft's exclusive status into a primary cloud partner. Nadella states that Microsoft's priority is not to rely on a single frontier model, but rather to build a pioneering ecosystem that delivers value flow to diverse sectors.
